Pourquoi ce sujet m\u00e9rite toute notre attention<\/h2>\n<p data-start=\"389\" data-end=\"566\">Une \u00e9quipe sort de r\u00e9union. Sur le PV, une ligne sur la d\u00e9cision prise.<br data-start=\"459\" data-end=\"462\" \/>Mais des semaines plus tard\u2026 rien n\u2019a boug\u00e9. Tout le monde pense que c\u2019est \u201cla faute de l\u2019autre\u201d.<\/p>\n<p data-start=\"568\" data-end=\"605\">D\u00e9cision sans action? Ce sc\u00e9nario est courant \u2014 et co\u00fbteux.<\/p>\n<p data-start=\"607\" data-end=\"855\">Lorsque les d\u00e9cisions ne m\u00e8nent pas \u00e0 l\u2019action, ce n\u2019est <strong data-start=\"664\" data-end=\"705\">pas un simple probl\u00e8me d\u2019organisation<\/strong>. C\u2019est <strong data-start=\"715\" data-end=\"763\">le signe d\u2019un dysfonctionnement plus profond<\/strong> : le point de d\u00e9cision est flou, implicite, parfois fantasm\u00e9. Il n\u2019est ni nomm\u00e9, ni assum\u00e9.<\/p>\n<p data-start=\"857\" data-end=\"930\">Et dans la dur\u00e9e, cette ambigu\u00eft\u00e9 <strong data-start=\"891\" data-end=\"929\">empoisonne la dynamique collective<\/strong>.<\/p>\n<p data-start=\"932\" data-end=\"1020\">La non-d\u00e9cision est l\u2019un des marqueurs les plus insidieux d\u2019un leadership toxique :<\/p>\n<ul>\n<li data-start=\"1023\" data-end=\"1051\">Elle cr\u00e9e de la confusion.<\/li>\n<li data-start=\"1054\" data-end=\"1082\">Elle favorise la m\u00e9fiance.<\/li>\n<li data-start=\"1085\" data-end=\"1142\">Elle pousse les \u00e9quipes \u00e0 se replier ou \u00e0 se justifier.<\/li>\n<li data-start=\"1145\" data-end=\"1205\">Elle dilue les responsabilit\u00e9s et nourri les tensions invisibles.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p data-start=\"1207\" data-end=\"1400\">Dans mes accompagnements, c\u2019est un sympt\u00f4me que je rep\u00e8re tr\u00e8s vite.<br data-start=\"1275\" data-end=\"1278\" \/><strong data-start=\"1278\" data-end=\"1400\">Quand une \u00e9quipe de direction ne sait plus quand \u2014 ni comment \u2014 elle d\u00e9cide, elle entre en zone de flou strat\u00e9gique et relationnel.<\/strong><\/p>\n<p data-start=\"1402\" data-end=\"1613\">Cet article part d\u2019un constat simple : on insiste pas assez sur <strong data-start=\"1441\" data-end=\"1515\">le point de d\u00e9cision, ce moment structurant<\/strong> <strong>la suite des actions<\/strong>.<br data-start=\"1515\" data-end=\"1518\" \/>Quand il est b\u00e2cl\u00e9 voire rat\u00e9, ce sont des semaines, parfois des mois d\u2019\u00e9lan collectif qui s\u2019effondrent.<\/p>\n<h2>2. Ce qui se joue vraiment \u00e0 ce moment-cl\u00e9<\/h2>\n<p>Un point de d\u00e9cision, c\u2019est un changement d\u2019\u00e9nergie. On sent que la discussion s\u2019ach\u00e8ve et que le passage \u00e0 l\u2019action doit s\u2019engager. Ce basculement devrait \u00eatre clair, presque palpable. Trop souvent, il ne l\u2019est pas. Et c\u2019est l\u00e0 que les \u00e9quipes s\u2019\u00e9garent.<\/p>\n<h3>La d\u00e9cision qui en vrai, n\u2019en \u00e9tait pas une<\/h3>\n<p>Je pense \u00e0 une \u00e9quipe dirigeante qui travaillait depuis des mois sur une nouvelle strat\u00e9gie produit.<br \/>\nEn fin de r\u00e9union, la Boss conclut :<\/p>\n<p>\u201cOn est align\u00e9s sur la version B, alors on y va.\u201d<\/p>\n<p>Personne ne s\u2019y oppose. Quelques hochements de t\u00eate. On passe \u00e0 un autre sujet. Nouvelle discussion.<br \/>\nTout le monde quitte la salle. le PV est distribu\u00e9.<\/p>\n<p>Un mois plus tard, rien n\u2019a boug\u00e9.<\/p>\n<p>&#8211; Les op\u00e9rations attendent un brief.<br \/>\n&#8211; Le marketing peaufine encore d\u2019autres options.<br \/>\n&#8211; Le commercial n\u2019a rien int\u00e9gr\u00e9 dans son discours.<\/p>\n<p>Quand en team coaching, je questionne l&rsquo;\u00e9quipe marketing sur leur frustration manifeste, la r\u00e9ponse tombe :<\/p>\n<p>\u201cOn travaille sur cette pr\u00e9sentation depuis des semaines et on n&rsquo;a pas de d\u00e9cision.\u00a0\u00bb<\/p>\n<p>Ce cas est fr\u00e9quent:<\/p>\n<ul>\n<li>La boss est convaincue d\u2019avoir tranch\u00e9<\/li>\n<li>Le manager croit qu&rsquo;elle tergiverse. On interpr\u00e8te, on attend un signe suppl\u00e9mentaire, on reporte.<\/li>\n<li>Et au final, la confiance de la Boss s\u2019\u00e9rode : \u201cPourquoi ils n\u2019avancent pas ?\u201d \u201cPourquoi il revient dessus trois jours apr\u00e8s ?\u201d \u201cQui d\u00e9cide vraiment ici ?\u201d<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<h3>Le vrai probl\u00e8me<\/h3>\n<p>Il ne tient pas au contenu de la d\u00e9cision. Mais \u00e0 l\u2019absence d\u2019un moment clair, v\u00e9cu ensemble, o\u00f9 chacun comprend :<\/p>\n<ul>\n<li>Ce qui a \u00e9t\u00e9 d\u00e9cid\u00e9<\/li>\n<li>Qui porte quoi et de quoi il est redevable<\/li>\n<li>Et quand l\u2019action d\u00e9marre<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p>Dans un environnement complexe, tout ne peut pas \u00eatre pr\u00e9vu* ( voir mon article sur Cynefine). Mais il faut poser des rep\u00e8res et avancer pas \u00e0 pas. Sans mouvements, le syst\u00e8me s\u2019enlise.<\/p>\n<h2>3. Comment rendre le point de d\u00e9cision explicite<\/h2>\n<p>Une bonne d\u00e9cision n\u2019est pas celle qui obtient l\u2019approbation polie d\u2019un comit\u00e9.<br \/>\nC\u2019est celle qui sera ex\u00e9cut\u00e9e. Et pour cela, ce sont, id\u00e9alement\u00a0 les doers \u2014 ceux qui agiront \u2014 qui doivent porter le processus.<\/p>\n<h3>Voter avant de discuter<\/h3>\n<p>On commence par recueillir leurs id\u00e9es.<br \/>\nPuis chacun prend un temps de r\u00e9flexion individuelle et vote.<br \/>\nCe geste simple bloque l\u2019effet mouton : il capture des positions sinc\u00e8res, avant que la discussion collective ne d\u00e9forme ou n\u2019intimide.<\/p>\n<h3>Faire parler les extr\u00eames<\/h3>\n<p>Une fois le vote pos\u00e9, il ne faut pas donner la parole aux plus enthousiastes.<br \/>\nOn commence par ceux qui doutent, qui s\u2019opposent, qui voient autrement.<br \/>\nCes voix minoritaires apportent les objections utiles, les conditions de r\u00e9ussite, les angles morts.<br \/>\nSi elles ne sont pas entendues, elles se transforment en r\u00e9sistance passive.<\/p>\n<h3>V\u00e9rifier la probabilit\u00e9 r\u00e9elle d\u2019ex\u00e9cution<\/h3>\n<p>\u00c0 ce stade, reste une question cruciale : cette d\u00e9cision sera-t-elle r\u00e9ellement appliqu\u00e9e ?<br \/>\n<a href=\"https:\/\/davidmarquet.com\/books\/leadership-is-language\/\"><strong>David Marquet<\/strong><\/a> propose d\u2019utiliser les Probability Cards : un jeu de cartes affichant 1, 5, 20, 50, 80, 95 et 99.<br \/>\nPlut\u00f4t que de demander \u201c\u00cates-vous d\u2019accord ?\u201d, question binaire et st\u00e9rile, on demande :<\/p>\n<p><strong>\u201cQuelle est la probabilit\u00e9 que cette d\u00e9cision soit ex\u00e9cut\u00e9e ?\u201d<\/strong><\/p>\n<p>Chacun choisit une carte.<br \/>\nSi la moyenne est basse, inutile d\u2019avancer.<br \/>\nIl faut rouvrir la discussion, lever les freins, clarifier les zones floues.<\/p>\n<h3>Comment traiter les voix minoritaires<\/h3>\n<p>Marquet met aussi en garde contre une erreur fr\u00e9quente : demander \u00e0 un opposant direct \u201cQue faudrait-il pour que tu dises oui ?\u201d<br \/>\nCette question place la personne sur la sellette, comme si elle bloquait l\u2019\u00e9lan du groupe.<br \/>\nSous pression, elle risque de se rallier par conformit\u00e9, et non par conviction.<\/p>\n<p>Un truc que je trouve g\u00e9nial dans ma pratique :\u00a0 demander au groupe de reformuler la position de celui ou celle qui n&rsquo;est pas du tout d&rsquo;accord.<br \/>\nCet exercice prot\u00e8ge la voix minoritaire, renforce l\u2019\u00e9coute et ouvre la perspective collective en mettant en lumi\u00e8re nos in\u00e9vitables biais&#8230;<\/p>\n<p>Et dans de petits groupes, un vote anonyme (post-it, cartes face cach\u00e9e) peut aussi r\u00e9duire la peur du jugement et lib\u00e9rer une parole plus honn\u00eate.<\/p>\n<h3>La cl\u00e9<\/h3>\n<p>Un point de d\u00e9cision clair se construit \u00e0 travers un processus qui combine trois gestes simples :<\/p>\n<ul>\n<li>Voter avant de discuter.<\/li>\n<li>\u00c9couter d\u2019abord les extr\u00eames.<\/li>\n<li>Mesurer la probabilit\u00e9 d\u2019ex\u00e9cution.<\/li>\n<\/ul>\n<p>&nbsp;<\/p>\n<p>On ne cherche pas \u00e0 convaincre. On cherche une d\u00e9cision qui sera r\u00e9ellement port\u00e9e, assum\u00e9e et ex\u00e9cut\u00e9e par l\u2019\u00e9quipe.<br \/>\nNous sommes bien loin des consensus \u00ab\u00a0mous\u00a0\u00bb !<\/p>\n<p>&nbsp;<\/p>\n<h2>4. Quand la d\u00e9cision devient un vrai point de bascule<\/h2>\n<p>Les d\u00e9cisions sont l\u00e0 pour \u00a0cr\u00e9ent du rythme, donner une direction, engager l\u2019\u00e9nergie collective.<\/p>\n<p>Quand le point de d\u00e9cision est clair, l\u2019\u00e9quipe sait quoi faire, quand commencer et pourquoi cela compte. Quand il est flou, les r\u00e9unions s\u2019accumulent, les malentendus prolif\u00e8rent, la confiance s\u2019effrite.<\/p>\n<p>Dans les environnements complexes, il n\u2019existe pas de d\u00e9cision parfaite.<br \/>\nMais il existe des d\u00e9cisions vivantes : suffisamment robustes pour guider l\u2019action, et suffisamment souples pour s\u2019adapter.<\/p>\n<p>Un leader mature ne cherche pas \u00e0 convaincre \u00e0 tout prix.<br \/>\nIl cr\u00e9e les conditions d\u2019un basculement collectif, o\u00f9 l\u2019on sent que la discussion est close et que l\u2019action peut commencer.<\/p>\n<p>C\u2019est ce moment-l\u00e0 \u2014 ni trop t\u00f4t, ni trop tard \u2014 qui lib\u00e8re l\u2019\u00e9lan.<\/p>\n<p>&nbsp;<\/p>\n<h3>Passer de la discussion \u00e0 l\u2019action<\/h3>\n<p>Si ton \u00e9quipe passe trop de temps \u00e0 d\u00e9battre, \u00e0 tergiverser ou \u00e0 attendre un \u201cvrai go\u201d, c\u2019est peut-\u00eatre le signe qu\u2019il faut redonner de la clart\u00e9 \u00e0 vos points de d\u00e9cision.<\/p>\n<p>C\u2019est pr\u00e9cis\u00e9ment ce que je fais dans mes coachings d\u2019\u00e9quipes:<\/p>\n<ol>\n<li>Identifier les zones de flou.<\/li>\n<li>Nommer les non-dits.<\/li>\n<li>Installer des rep\u00e8res collectifs clairs.<\/li>\n<\/ol>\n<p>&nbsp;<\/p>\n<p>Une d\u00e9cision, ce n\u2019est pas un mot.
